Counsellor Tool Adoption - GTM & Change Management

Drove 1.5× adoption of counsellor tooling suite across India and South Asia through a structured GTM and change management program.
The Problem
AECC had invested significantly in building counsellor tools (Smart Recommender, Document Intelligence, Meeting Insights, CRM dashboards). But a great product is worthless if no one uses it. Adoption baseline:
- Daily active usage: ~35% of counsellors using the core tools
- Tool awareness among counsellors: <60%
- Most active markets: Bangalore, Hyderabad
- Underperforming markets: Colombo, Dhaka, Kathmandu The deeper problem: Low adoption wasn’t a product quality issue - it was a trust, training, and workflow integration issue.
Discovery: Diagnosing Adoption Blockers
I ran a structured diagnostic across all 5 markets:
Methods:
- Counsellor interviews (n=25) - focused on “tell me about your last 3 student sessions” (behavioural, not attitudinal)
- Usage analytics - which features had lowest engagement? where did drop-offs happen?
- Manager interviews - how are tools introduced to new counsellors?
- Shadow sessions in 1 offices - observe actual workflow

GTM & Adoption Program
1. Market-by-Market Rollout Plan
Each market got a phased rollout:
- Week 1–2: Team lead briefing + demo (30 min, live use cases from their market)
- Week 3–4: Office champion identified and trained (peer-to-peer adoption is 3× more effective than top-down)
- Week 5–6: Live coaching sessions for individual counsellors (30 min, in their actual workflow)
- Week 7+: Performance dashboards live, manager check-ins on adoption
2. Trust-Building Features
Worked with the team to add “adoption accelerator” features:
- Accuracy feedback on recommendations (“was this recommendation useful?”) - counsellors felt heard
- Success stories: “In Bangalore, counsellors using the recommender convert 23% higher” - social proof
3. Manager Enablement
- Created a manager dashboard showing team adoption rates
- Included tool adoption as a metric in counsellor performance conversations
- Trained managers to recognise and reinforce correct tool usage in team meetings
4. Onboarding Redesign
Old: 1-hour tool demo during first week New: Progressive onboarding - one tool per week for 3 weeks, with practice cases
Results
- Daily active usage: 35% → 53% (1.5× adoption)
- All 5 markets above 45% daily adoption (vs. 2 markets previously)
- Trust score (counsellor survey): 5.8/10 → 7.9/10
What I Learned
- Adoption is a product problem, not a training problem - if people aren’t using your tool, first ask what’s blocking them, not what’s wrong with them
- Office champions > top-down mandates - peer adoption is dramatically more effective
- Measuring adoption created its own forcing function - once managers could see their team’s usage, they naturally became advocates
